Chapter 1 - A New Look At Hiring Sales People
Fred Ford is the owner of Riff Raff Manufacturing Inc. In 10 years he has built his company from a simple idea based on a market need, into a $2 million dollar a year business. Fred is a technical guy, he understands how to build his product and he understands what his customers need but sales and marketing skills are not his forte. For the first 8 years Fred was responsible for all of the company’s sales and he succeeded in spite of his poor selling skills. Customers bought his products and Fred enjoyed a good lifestyle. Word of mouth and referrals were the company’s bread and butter. Customers who knew Fred or needed his unique product contacted him directly to order the products. As Fred put it I’m more an order taker than a salesman.
Selling was easy. The customers had a need and Fred had the right product for them.
Then things changed. Sales reached a plateau and new competitors entered the market and started to approach his long term customers and cut into his business. Fred knew something had to be done and he decided to hire a full time sales person. The goal was to find someone to work with his existing customers to improve communications, build sales and look for new customers who could benefit from Riff Raff’s products.
That’s when the problems started. Fred had never hired a sales person and was not sure how to do it or even what to expect. He didn’t know what he was doing. Then he had a break. Dave, a family friend who had recently left his job, approached Fred and suggested he had the experience and the connections to be Fred’s sales person. This appeared to be a real coup. Fred was getting an experienced sales person whom he knew and trusted without the headaches associated with trying to hire someone unknown. Fred saw this as a win-win. He hired an experienced sales person and helped out his friend at the same time.
Unfortunately, this is where the good news ends and the problems began. Dave joined the company and parked himself at his new desk in his new office. Fred suggested he should start by visiting their current customers and then contact potential customers in the same markets. Dave thought that was a great idea and for the first few weeks he met with customers and prospects in an attempt to generate sales but he had very little success renewing current customers or signing up new accounts.
Then the excuses started. Dave complained the marketing material was not good so he decided to spend the next few weeks updating the company brochures. That led to website changes that he took care of personally. This added more weeks to the marketing project. Dave then reported that new prospects were complaining about the price of the products and service issues were preventing sales. Just about every excuse you could imagine was given for declining sales. The result was Dave spent fewer and fewer hours selling and more and more time focused on make-work marketing projects in order to avoid customer contact.
Fred became frustrated with the situation. He was paying Dave a substantial salary and he could not afford to continue to support him without an improvement in sales. Fred spoke to his wife and a few close friends about the problem and they all felt that Dave was a great guy who obviously knew what he was doing. Surely it would result in even better sales in the near future once the marketing project was completed. Fred hoped this was the case but secretly believed that he had made a mistake giving Dave the job.
The months passed by quickly and sales did not improve. Dave grew more and more defensive every time Fred asked what he was doing or wanted to discuss sales forecasts and opportunities in the pipeline. Dave always had a long list of ‘potential’ accounts but none were closing and he became even more defensive. Dave had all the excuses. Prices were too high, the competition was killing them, customers couldn’t make decisions and Riff Raff had serious problems with customer service according to Dave’s view of the situation.
Fred knew it was time to make a change but firing Dave would mean admitting he had made a mistake in the first place and it would also cause conflict in his family since Dave was a longtime friend.
Finally, almost 14 months after he first hired Dave, Fred decided it was time to broach the subject and ask Dave to leave. As you can imagine, it didn’t go well. Dave was furious and threatened to sue Fred. The gloves came off and weeks later, after spending thousands of dollars in legal fees, Dave was gone.
The story of Fred and Dave is nothing new to small business owners. Most companies have made hiring mistakes when they recruited new sales people. Whether it’s from lack of experience or trusting others too much, it happens frequently. In my sales career I have heard this story repeated hundreds of times. Sometimes it’s a friend, more often it’s a family member who comes to the rescue only to make things worse in the long run both for the business and the family.
Fred did not solve his problem, which was the need for more sales. Instead he caused a whole new series of problems that required his focus before he could get back to the challenge of how to rebuild his sales.
It was then that I met Fred and learned of his situation. He had a great product which was still in demand but his local market was shrinking and he needed to expand his selling efforts beyond his current marketplace. He had customers in other parts of the country and when speaking with them he found out there were many more potential buyers for his products. All he had to do was find a better way to connect with them.
That’s when we started talking about independent sales agents (ISA’s or sales agents). They are found all across the nation and in many other countries around the world. The beauty of sales agents is they work on straight commission and already have contacts in the companies that Fred was looking to approach. By teaming up with a few sales agents in key territories Fred could quickly expand his market penetration and have the agents connect their customers with his company. Best of all, the sales agents would only be paid on sales once they were completed. No salary, no benefits, no expenses.
It has been said; ‘sales agents are the hired guns of the sales industry.’ If they believe your product or service will help them grow their business and will be a benefit to their customers, then they will want to be your representative in their territory.
After his initial research and discussions with companies that had used sales agents, Fred was convinced. The cost of finding and recruiting independent sales agents was relatively inexpensive compared to the potential return on his investment. With some direction and assistance we created a recruiting program and a training program for his new agents. A few months later Fred had a network of sales agents in place covering more territory that he ever thought would be possible.
After a short initial learning curve, each agent started to bring in a few thousand dollars in monthly sales. As Fred saw his sales improve he invested more time working with the agents and that focus, in turn, resulted in better sales growth. A few thousand dollars a month soon gave way to tens of thousands of dollars in new sales and once the agents started receiving regular commissions from the product line they redoubled their efforts and sales continued to grow. Within the first year the sales agents channel had his sales back to their previous levels and the second year he had doubled his business.
While Fred Ford and Riff Raff Manufacturing are fictional, this story is not. There are thousands of businesses in North America that have developed channels of independent sales agents either to replace their direct sales staff, or augment the direct sales channel in areas where a company could not afford to position their own people. Simply put, in many industries sales agents make good business sense.
By joining forces with sales agents who are currently selling to customers in your target market, you can ramp up your sales efforts faster and less expensively than if you try to hire and train a direct sales force to reach those same customers. Independent sales agents are inexpensive to use, and can quickly get your products in front of customers in markets that you don’t currently service. It doesn’t matter whether you are trying to expand across the country or internationally, there are sales agents in most industries and geographies who are on the lookout for new products or services that can enhance their current business model.
Regardless of whether your business has always relied on a direct sales force or you are just starting out and have no sales; you should understand that one of the most successful alternate sales channels available involves a partnership between your company and the use of independent sales agents. Unfortunately, there are not many people who know anything about independent sales agents and even if they know a little about the business model they have not seriously considered it as part of their sales strategy.
Many sales agents are successful, experienced, reliable, trusted experts in their field and they can provide a unique opportunity for you to reach a new market or penetrate a new territory at a fraction of the cost of hiring, training, managing, and paying your own dedicated sales force. Yes, reduced costs are a huge benefit of working with sales agents but their benefits extend far beyond the savings.
Sources estimates there are tens of thousands of independent sales agents in North America and some estimates put that number well over 100,000 strong and growing. In many manufacturing and IT sectors, sales agents are the backbone of their sales strategy. Some agents are solo entrepreneurs who operate their own business and others are part of large multi-rep agencies that are responsible for tens of millions of dollars in annual sales for the companies they represent.
