Quality Costs

A Detailed look !

Cost of Quality ( including the Cost of Poor Quality COPQ ) is gaining more and more importance now !
We are happy to provide you the insights of the same !

Financial controls are an important part of business management.

These financial controls involve a comparison of actual and budgeted costs, along with analysis and
action on the differences between actual and budget.
It is customary to apply these financial controls on a department or functional level.
For many years, there was no direct effort to measure or account for the costs of the quality function.
However, many organizations now formally evaluate the cost associated with quality.
There are several reasons why the cost of quality should be explicitly considered in an organization.

Quality Costs : A detailed Look

These include the following:
1. The increase in the cost of quality because of the increase in the Complexity of manufactured
products associated with advances in technology.
2. Increasing awareness of life-cycle costs, including maintenance, spare parts, and the cost of field
failures
3. Quality engineers and managers can most effectively communicate quality issues in a way that
management understands.
As a result, quality costs have emerged as a financial control tool for management and as an aid in
identifying opportunities for reducing quality costs.
Generally speaking, quality costs are those categories of costs that are associated with producing,
identifying, avoiding, or repairing products that do not meet requirements.
Many manufacturing and service organizations use four categories of quality costs: prevention costs,
appraisal costs, internal failure costs, and external failure costs.

Prevention Costs.

Quality Costs : A detailed Look

Prevention costs are those costs associated with efforts in design and manufacturing that are directed
toward the prevention of non- conformance.
Broadly speaking, prevention costs are all costs incurred in an effort to make it right the first time.
The important subcategories of prevention costs follow.
Quality planning and engineering : Costs associated with the creation of the overall quality plan, the
inspection plan, the reliability plan, the data system, and all specialized plans and activities of the
quality-assurance function.
The preparation of manuals and procedures used to communicate the quality plan and the costs of
auditing the system.
New products review : Costs of the preparation of bid proposals, the evaluation of new designs from a
quality viewpoint, the preparation of tests and experimental programs to Cost/good part.

Quality Costs : A detailed Look

Quality Improvement in the Modern Business Environment : It evaluate the performance of new
products, and other quality activities during the development and preproduction stages of new
products or designs.
Product/process design : Costs incurred during the design of the product or the selection of the
production processes that are intended to improve the overall quality of the product.

For example, an organization may decide to make a particular circuit component redundant because
this will increase the reliability of the product by increasing the mean time between failures.
Alternatively, it may decide to manufacture a component using process A rather than process B,
because process A is capable of producing the product at tighter tolerances, which will result in fewer
assembly and manufacturing problems.
This may include a vendors process, so the cost of dealing with other than the lowest bidder may also
be a prevention cost.

Quality Costs : A detailed Look

Process control : The cost of process-control techniques, such as control charts, that monitor the
manufacturing process in an effort to reduce variation and build quality into the product.

Burn-in : The cost of pre-shipment operation of the product to prevent early-life failures in the field.
Training : The cost of developing, preparing, implementing, operating, and maintaining formal training
programs for quality.
Quality data acquisition and analysis : The cost of running the quality data system to acquire data on
product and process performance; also the cost of analysing these data to identify problems.
It includes the work of summarizing and publishing quality information for management.

Our view for the last months Situation analysis !

Analysis

You a e ow o du ti g audit, at o e of you Supplie s p e ises

on Quality Management System, with reference to ISO / TS 16949.

While asking about the Measurement Systems Analysis Studies ( M S A Studies ) on the
Inspection equipment, Supplier states that for those items being used, they regularly conduct
MSA studies.
But for the NEW e uip e t ei g pu hased, the Supplie s o ga izatio is pe fo
Calibration but not any MSA studies, as the equipment are brand new.

You are examining the Calibration results on such new equipment, and the results are quite
good.
What is your opinion on this approach ? Please justify !

Situation analysis : Our view !

The very purpose of Calibration is Fit for the Use.
But the purpose of any MSA study is Fit for the Purpose !
There has been a belief ( of course False belief ! ), that for a new equipment, calibration alone is sufficient !
But the spirit of MSA is to ensure the equipment ( new or old ) for its intended application !

That way, there is NO point in introducing any new equipment, with out ensuring its MSA status !
Hence, this practice of ensuring only the Calibration status for the new equipment is WRONG !
