El presente estudio expone el trabajo realizado por el alumno de Ingeniera Civil de Industrias de la Pontificia Universidad Catlica de Chile, Matas Dimitrov Albarrn, durante su prctica profesional guiada bajo la supervisin del profesor Nicols Majluf. Dicha prctica corresponde a la actividad de graduacin del programa de Magster en Ingeniera con especializacin en el rea de Ingeniera Industrial y Sistemas, mediante un internado en la empresa BredenMaster Chile S.A. realizado entre los meses de Julio de 2007 y Agosto de 2008. Tal internado tiene por objeto, lograr que los alumnos se inserten en una organizacin y realicen un aporte al desarrollo de esta, mediante la solucin de algn problema que presente. BredenMaster se enmarca en la industria de los alimentos, especializada en la produccin de masas derivadas de la harina, tales como pan, bollera y empanadas. Se diferencia del resto de la industria, al utilizar el proceso de ultracongelacin como terminacin de gran parte de sus productos. A travs de un diagnstico realizado por el alumno, ejecutivos de la empresa y el profesor supervisor, se determin abordar los mayores problemas de BredenMaster, que son la falta de rentabilidad y la alta concentracin de las ventas. Para explicar las razones de carencia de rentabilidad de la empresa, se crea un Sistema de Costeo por Actividades, que determina los costos y rentabilidades de las principales variables que conforman el negocio. Puesto que la empresa no se encuentra operando a su mxima capacidad, se desarrolla tambin un modelo de rentabilidad a niveles de produccin variable, con nfasis en la flota de distribucin. Este entrega los resultados proyectados que obtendra la empresa bajo distintos escenarios de utilizacin y de eficiencia. De tal estudio se obtiene que la empresa puede llegar a ser rentable, junto con un sinnmero de mejoras posibles a aplicar. En cuanto a la concentracin de las ventas, se realiza la evaluacin del Proyecto Punto Caliente como alternativa de negocio que logre aumentar la rentabilidad de la empresa y reducir la dependencia de unos pocos clientes, basado en la clasificacin de

l estrategias competitivas del Modelo Delta, Hax y Wilde (2003). La evaluacin es realizada midiendo cuantitativa y cualitativamente el desempeo de un proyecto piloto de menor escala, en que se obtiene que es conveniente lanzar masivamente el proyecto, solo si se mejora sustantivamente el procedimiento de eleccin de clientes.

The present study exposes the work done by the Civil Industrial Engineering student of the Catholic University of Chile, Matas Dimitrov Albarrn, during his guided professional practice under the supervision of professor Nicols Majluf. This practice corresponds to the graduation activity of the Master in Engineering program, with specialization in the area of Industrial and Systems Engineering, through an internship at the company BredenMaster Chile S.A., which was developed between the months July 2007 and August 2008. The main purpose of this internship is to integrate the students into an organization and make a contribution to its development by resolving any problems that may appear. BredenMaster is part of the food industry, with specialization in producing dough derived from flour, such as bread, pasties and pastries. It differs from the rest of the industry, by using the freezing process as termination of much of its products. According to a diagnosis done by the student, business executives and the supervisor teacher, it was decided to deal with the biggest problems at BredenMaster, which are the lack of profitability and high concentration of sales. To explain the reasons for the companys lack of profitability, it is developed an Activity-Based Costing System that determines the cost and profitability of the main variables that constitute the business. As the company is not operating in its maximum capacity, it is also developed a profitability model with variable production levels, with emphasis on the distribution fleet. The model gives the projected outcomes that the company would get under different scenarios of use and efficiency. From such study it is obtained that the company can become profitable, along with a wide number of possible improvements to implement. In order to solve the high concentration of sales, the project Punto Caliente is evaluated as an alternative business to achieve better profitability and reduction of dependence on a few customers, based on the classification of competitive strategies of the Delta Model, Hax & Wilde (2003). The evaluation is done by measuring quantitatively and

lii qualitatively the performance of a pilot project on a smaller scale, which is obtained that it is appropriate to launch the massive project, only if the election procedure of clients is substantially improved.
